The 20 leading management consultancies by revenue headquartered in Germany increased their total revenues in financial year 2025 by an average of 4.1 percent — a marked decline compared to the prior-year figure of 7.5 percent. The 20 largest international consulting firms also lost momentum, growing by just 3.0 percent (2024: +7.3%). At the same time, the spread continues to widen: six of the German top 20 recorded revenue declines in 2025, while individual firms achieved growth rates of up to 26 percent. The market is differentiating, and consolidation is advancing. These are initial findings from the new Lünendonk Survey “Management Consulting in Germany,” which will be published in July 2026. The Lünendonk Ranking of the leading 20 German and global consultancies is now available for download at www.luenendonk.de/en.

Market Volume Rises Slightly to 49 Billion Euros in 2025

“The German consulting market is proving resilient even in the third recession year — supported by two structural growth drivers: AI consulting and restructuring,” says Jörg Hossenfelder, Managing Director of Lünendonk & Hossenfelder. “Companies are under enormous pressure to modernize their processes, expand their business models, and reduce costs at the same time. Both factors are generating strong momentum.” According to the Bundesverband Deutscher Unternehmensberater (BDU), the market volume in Germany reached 49.0 billion euros in 2025 (2024: 48.7 bn euros; 2023: 46.7 bn euros; 2022: 43.7 bn euros; 2021: 38.1 bn euros). Despite the persistently weak domestic economy, this reflects a remarkable resilience of the sector. The association forecasts an increase of 4.5 percent for financial year 2026. New revenues from the defense industry, critical infrastructure, and the energy sector are also expected to contribute to this growth.

German Top 20 Generate 3.9 Billion Euros Worldwide

In financial year 2025, the German top 20 generated worldwide revenues of 3.96 billion euros (prior year: 3.84 bn euros) with a total of approximately 17,170 employees. The international top 20 generated worldwide consulting revenues of 220.1 billion euros in the same period (prior year: 217.5 bn euros). A notable structural effect is evident in per-capita revenues: although efficiency is generally increasing through the use of AI, average per-capita revenues have declined compared to the prior year. Only larger consulting firms were able to buck this trend and simultaneously achieve higher per-capita revenues.

Stable at the Top: The Top 10 Maintain Their Positions

The order of the German top 10 remains broadly stable, although revenue trends show a clear divergence: while some firms grow moderately or near-stagnate, others set clear accents. Roland Berger leads the ranking with revenues of 1,013.1 million euros (+3.9%). The firm has once again surpassed the billion-euro mark since 2023, maintaining its top position. Second place goes to Simon-Kucher with 606.0 million euros (+5.9%). d-fine holds third place with 312.7 million euros (+0.4%), remaining virtually at the prior-year level. Horváth is again in fourth place with 288.0 million euros (-1.0%), Porsche Consulting with 257.7 million euros (-2.2%) and zeb with 240.0 million euros (-4.0%) follow in fifth and sixth place respectively. Detecon remains in seventh place with 200.0 million euros (+0.0%), reflecting a consolidating revenue picture without growth momentum.

Positions eight to ten, by contrast, show considerably more dynamism: H&Z reaches 153.0 million euros (+4.8%) in eighth place, achieving solid growth in the upper mid-field. 4flow follows with 145.6 million euros (+6.3%) in ninth place, confirming its robust development. Stern Stewart completes the top 10 with 102.0 million euros (+18.6%).

quattron Records the Strongest Percentage Growth

Directly behind the top 10, the field becomes noticeably more competitive: Horn & Company and quattron share 11th place with 90.4 million euros each. With growth of 26.4 percent, they record the highest growth rate within the top 20. Miebach holds 13th place with 85.3 million euros (+2.5%), achieving moderate growth. Efeso comes in 14th place with 68.3 million euros (+3.8%). Cassini brings up the rear among the top 15 and remains slightly below the prior-year level with 66.0 million euros (-4.3%).

At the bottom of the top 20, the polarization of the market is most visible: Ingenics records the steepest decline in the top 20 with -18.5 percent, reaching 62.4 million euros (16th place). Unity follows with 58.6 million euros (-10.0%) in 17th place. Struktur Management Partner reaches 43.1 million euros (+6.4%) in 18th place, achieving solid growth. New to the top 20 is Fortlane Partners with total revenues of 41.0 million euros in 2025 in 19th place; its entry underscores the ongoing movement in the market. Argon & Co closes the ranking with 35.4 million euros (+19.6%), making it one of the strongest growth contributors in the Lünendonk Ranking.

Deloitte Remains the Largest Consultancy Worldwide

The German consulting market is also shaped by international consulting providers with diverse service portfolios — ranging from global strategy consultancies to the consulting and advisory units of the Big Four, through to transformation, M&A, and HR specialists. At the top, Deloitte continues to lead with worldwide consulting revenues of 38.7 billion euros, followed by Accenture with 31.1 billion euros. These are followed by PwC (21.6 bn euros), EY (20.2 bn euros), and McKinsey (15.5 bn euros); KPMG reaches 14.5 billion euros.

The extended field of challengers comprises Boston Consulting Group (12.7 bn euros) and Capgemini (12.1 bn euros). Behind them are Willis Towers Watson (8.6 bn euros) and IBM (8.4 bn euros). Bain & Company reaches 7.4 billion euros, followed by Mercer (5.5 bn euros) and Aon (5.2 bn euros). Alvarez & Marsal achieves an estimated 4.0 billion euros, FTI 3.4 billion euros, and Oliver Wyman 3.2 billion euros. Ramboll reports revenues of 2.3 billion euros, followed by AlixPartners with 2.2 billion euros. Kearney (1.9 bn euros) and Protiviti (1.7 bn euros) round out the list of the international top 20.

Digitalization & AI – Broad Maturity, Inconsistent Monetization

Digitalization and artificial intelligence remain the defining trend topic for consulting firms in 2026. In their self-assessment of digital maturity, half of the companies surveyed already consider themselves “Digital Leaders” (34%) or even “Digital Champions” (16%). At the same time, the monetization of AI capabilities remains inconsistent: 43 percent see no impact on pricing to date, 19 percent report price increases due to improved output quality and efficiency, and 16 percent bill AI services separately. This means AI is already being used productively in many places — but pricing models are only catching up gradually. How quickly this happens depends on how consistently providers realign their services and their pricing logic.

Partnership models: succession planning becomes a growing challenge

A central organizational topic for many consulting firms at present is the filling and succession of partner positions. 58 percent of respondents cite the generational transition and the associated shift in expectations as the greatest inhibiting factor. Long transition periods and the complex onboarding of new partners (45%) also complicate succession planning (39%). Competition for external candidates adds further pressure (27%). Hossenfelder states: “It is becoming clear that the pipeline of future partners is increasingly decisive for stability and growth. Those who streamline handovers, design partner tracks and equity participation more transparently, and systematize knowledge transfer will strengthen their execution capacity — particularly where transformation and AI projects simultaneously generate high leadership and capacity demands.”

Background and Reference

The new Lünendonk Ranking reports the total revenues of international and German consulting providers. A ranking based exclusively on consulting revenues in Germany cannot be meaningfully or sufficiently detailed for the international provider category. For this reason, the classic Lünendonk Ranking of management consultancies in Germany only includes companies whose founding history and majority ownership are based in Germany. They are listed in order of their total revenues.

Multinational management consulting groups headquartered or with a majority ownership interest abroad — insofar as they generated significant revenues (more than 50 million euros) from management consulting services in the German market in 2025 — are listed in a separate overview, “Leading International Management Consultancies in Germany,” with their relevant worldwide consulting revenues and employee figures. These include the major strategy consultancies, so-called full-service providers, and specialized consulting firms from the HR sector. For the Big Four companies from the auditing industry, the revenues listed refer exclusively to their advisory revenues.

The comprehensive Lünendonk Survey “Management Consulting in Germany” will be published in July 2026 in German and can be pre-ordered now at www.luenendonk.de. For the survey, 68 management consultancies active in Germany were interviewed between February and May 2026.
